The PJ (poor joke) above might no longer remain a PJ if banana peel is replaced by a typical problematic situation one encounters in daily routine. The question remains unanswered then: Why do some people find it difficult to act beyond cure? They do think 'Prevention is The Best Cure' though! I was no different from them! Digital COPQ

I went to the municipality office of a metro city for the birth certificate of my grand daughter.

Process steps that I'd to take were as follows.

Step-1, For enquiry, I went to a window that was closest to the main entry. They directed me to the ENQUIRY window that actually wasn't visible moment you enter the office.

Step-2, On my turn at the 'window' that I was directed to (by the ENQUIRY window) 'asked' me the date of birth of the newborn.

Step-3, The 'window' danced her fingers 'takaa-takaa-tak....' on the keyboard. Kept looking at the screen while 'she' sipped some water reaching out for a sippy-bottle kept on a shelf a couple of arms away. Fortunately, she got the details online.
Lucky that the information from the hospital had reached the municipality office digitally!

Step-4, She gave me a printout of what she saw on the screen.
Told me to go to ENQUIRY window and enquire 'what next'.

Step-5, ENQUIRY window 'told' me to go & take a set of forms from 'that corner', fill name details of the child if naming ceremony is already done & then submit it to the first 'window'.

Step-6, I did so. Filled the forms.

Step-7, Submitted the forms to the first 'window' alongwith the printout given by her earlier. The first 'window' then told me to submit parental identity proofs online. And, to collect the birth certificate online "after the name of the newborn gets registered" two-weeks thereafter.

(Add a few sanitisation steps in-between!)

Step-8, All the above in about a couple of hours; home-to-back-home via the municipality office!
This of course, followed by the ritual of sanitisation & a full bath (the second one of the day) ... in another hour or so!
An hours' nap induced by the tiring drive under the scorching Sun!

Step-9, After getting up, I tried to login to the website but in vain! 
Another, couple of hours wasted. 
Perhaps the website was taking a nap then. 

Step-10, Now, I'm trying to get in touch with an agent and keeping my fingers crossed. 

The labor of the mother was easier, I think!


Worth researching the NVA and the COPQ in this so-called supposed-to-be online digitisation process?
Meanwhile, I am unable to understand the following.

- What was the need for me to drive 40-kilometers to-n-fro under the scorching Sun at 44-degree Celsius?

- What was the need of the ENQUIRY window in the process for the work that could've been told to me by the first 'window' itself?

- Is it that the process-designer of this digital process forgot to consider eliminating such NVAs (which is actually an inevitable step if a Lean-Kaizen-JIT Gemba-exercise is undertaken before any such digital exercise)? Or
- Is it that the VOC & the 3-D in the process (COPP, cost of poor processes) was not 'heard' adequately? Or
- Is it that the additional 'window' step was 'intentional' and on that particular day the intention got skipped inadvertently?

- Why was the sippy-bottle not kept within an arms reach (application of the orderly arrangement principle of Seiton, the Five-S system) unless of course she wanted some exercise by-design? A good thought if the latter was true! 

But, why was the ENQUIRY window itself away from the main entry door? (Missing Seiton because missing Gemba approach to Kaizen and the PDCA-audit of the Gemba itself post any such change initiative!)
About the location of the window itself, good that I didn't dare to INQUIRE!
I wonder the costs (Digital-COPQ) associated with such poorly designed digitisation initiatives particularly being during the COVID times, when in order to curb it everyone is on the journey to eliminate every possible touch-point! The Digital-Corporate-Yoga in its true sense!!

Old-Problems, New-Reasons !

There is a vast difference between the two phrases; 
One; Old-Problems-New-Reasons and, 
Two; Old-Problems-Old-Causes or Old-Problems-New-Causes.

Former reflects upon the attitude towards solving problems
The latter pertains to the approach towards solving problems.

Same pothole on same footpath, same time of the day, but on a different day ... a different pedestrian falls and gets injured! 

Same municipal officer gives a different reason for the same (fall in the pothole) problem instead of uprooting its causes! This reflects upon the attitude towards solving problems

Take another recurring problem: 
Bottleneck due to garbage thrown around the same spot (Gemba) on road causing traffic jam almost every day. 

'Crying' people, both the affected (customers) as well as the problem-solvers (from supplier-side), react with different excuses in order to 'reason out' the same old problem although it recurs due to same old causes.

Problem-solvers with positive approach, instead, dive deep in order to objectively analyse and quickly act upon the corresponding findings. They don't rest until they find out the causes of the recurrence of old causes or occurrence of new causes, if any. 

They ask 'why' the cause recurred .. 'why' it got repeated. 

They do this why-why until the root causes are unearthed and eliminated. This approach is about taking a corrective action, which is supposed to prevent recurrence of the problem. 

Preventive approach to dive deep into locating additional opportunities elsewhere in order to prevent occurrence itself of similar problems due to similar causes is called as proactivity! Problem-solvers with positive attitude and proactive approach do this!

Presumption in the latter exercise is that the proactivity of previous researchers might have had limitations in adequately predicting occurrence of the problems, the failure modes thereof as well as possible errors.

Both the proactive and preventive approaches warrant the problem solvers: One, to be time bound in executing appropriate actions and two, to review them in order to prevent those causes from recurring by installing error-proof (Pokayoke Kaizen) mechanisms; both with a sense of urgency!

Isn't it good then not to be among the people giving New-Reasons for Old-Problems with Old-Causes: the Foolish Behaviour quadrant!

Judge If It's Paralysis-By-Analysis

A mother instructs her child not to run too fast, not to run outside the given track in the garden, not to run without sports shoes, etc. etc.

She'd seen the child injuring herself earlier in absence of observing the discipline of 'not-to' such as above.

Another mother sitting next to her appeared appreciative. She didn't hesitate to share her experience of how her non-observant son had damaged his hamstring muscles irreversibly. She was concerned that her son had been living with the pain since years.

The pathological and clinical tests, investigations, analysis and treatments are now companion for the lifetime, she said.

Question is, is the former approach, the 'nagging' one, correct?

Obviously, but not so obviously!

Former approach can be called as judgemental based on seed-stage deviations that probably were thought to lead to major deviations or crises if not kept under check. It's about commonsensical risk management.

Latter one, the one that involved accidents and treatments, is an analytical approach that reactively analyses major deviations already occurred.

Former one is based on real-time (genjitsu) observations of real-facts-and-conditions of things and people (gembutsu) at the real-place of happening (gemba).

Latter one usually needs extensive analysis. At times it leads to 'paralysis-by-analysis' that necessitates intervention of judgement in order to unlock the tie and move ahead.

Former approach is easy, fast and proactive although seems to appear like 'nagging'. Of course it is expected to incorporate factual learnings from past.

The latter is difficult, time-consuming and reactive one. It's usually a post-mortem that often necessitates involvement of specialist agencies. Most often it results into repentance of irreversible damage and costs.

Importance of structured analysis however can't be undermined particularly if it's for exploratory or descriptive research in order to study cause-effect relationship of an hypothesis on an observed phenomenon in real-time (genjitsu) or for future innovations.

Treat Root-causes, Not Symptoms !

"Green tax of Rs 20 crore in kitty, but pollution in Thane remains high!"

This news that I read while sipping tea after a long drive of over 100 kilometers across Mumbai and Thane, reinforced writing this blogpost and its title.

Actually I had already begun to write this blogpost on studying various signals over a few days. Only some of them had 5...4...3...2...1... 'Second-tickers' that indicate time in 'seconds' the next signal would show up. 

More than half of almost a hundred signals that I studied didn't have 'ticking countdown timers' nor were they visible except to the first row of vehicles.

Purpose of the 'ticking' is to provide transparency so that speeding vehicles could predict when to halt and stationary vehicles could 'start' their engines just-in-time. Former would prevent accidents. And both, the former and the latter, would save fuel as well as pollution by preventing idle running of engines.

So it's not necessarily the old vehicles that cause pollution. Attitude of drivers in spite of the infrastructure such as above (or the lack of it) also contribute their might. Even new vehicles holding 'pollution-in-control' certificate 'vomit pollution'. 

Causes may be many that need to be treated at root cause level. It's actually easy and less expensive to do so.

Lack of proper maintenance, for instance. 

Attitude of 'managing' to seek pollution certificate.

Fitting 'timers' at all signals or fitting them at visible level.

Marking an area at busy signals (as yellow box-1, 2, 3, say) that indicates those many vehicles within a maked box could pass through a given 'timer-setting' of the signal. So only one batch of vehicles within the yellow box-1 would pass within the fall of one signal. 

Vehicles within yellow box-2 need not race-to-chase since the timer-setting of signal-1 won't be adequate to get them cleared. See the idea in sketch. 



The denomination of the boxes can be standardized in steps equivalent to the units of signal-time so that signal time can be adjusted as per demand. This is equivalent to a 'pitch' in 'just-in-time' or 'lean' operations that bring in visibility. Thereby it will reduce costs such as fuel consumption and pollution in case of traffic.

Installing proper signboards and indicators. In absence of that, many a time a driver ends up getting stuck on signals while he could have easily taken a couple of flyovers to reach his destination without any waiting time. 

This is analogous to a 50-story building employing say four high-technology lifts: one each reserved for going upto 10th floor, upto 20th floor, upto 30th floor, and upto 40th floor respectively; but not having a few pennies worth signboards. A first time visitor might end up landing into a wrong lift and shuttling among lifts and floors. Murphy's law usually takes over in such cases!

Tackling habits of people pressing switches of all the lifts at a time without reading signboards if at all they are readable, is another story of course! 

Shear waste of energy! Many a time road-signs are hidden behind political hoardings full of birthday wishes. 

In short, root cause of pollution is the wasteful human-activity that adds costs rather than value. 

Unless there is a reward mechanism to recognise all those stakeholders who involve themselves in finding out non-value-activities, merely punishing at symptomatic level is not going to be of much help. 

Authorities must listen to their voice on their real time difficulties. Leaders need to go to corresponding workplace (Gemba) in real time (Genjitsu) in order to do so so that they can see the difficulties themselves. They must treat those difficulties at root cause levels rather than merely giving first-aids to symptoms.

In absence of doing so, many more 'crores' might get collected as 'pollution tax' in kitty, but abnormality levels will remain high in multiples of hundreds!'

Casuals Turn Serious, Shun Inaction

The above Haiku is inspired by spirited action at  grass-root level on work-floor (Gemba) of a chemical complex in Western Gujarat.

I returned happy from there. Enthusiasm of faculty as well as of the management team was mirrored on shop-floor. It was genuine. 

Thanks to the 16-strong leadership team, the Director and the CEO for their whole-hearted participation at Gemba. They worked on the grass-root level concerns by removing Dirty-Danger-Difficult part in their work.

This is the way 'companies-on-excellence-journey' choose to give message of their 'seriousness' and their 'sense-of-urgency' to change-for-better. They work towards allaying fear of failure.

Unfortunately in many companies most managers, HR in particular, play Administration (HRA) role rather than  action-oriented HRD role. 

HR role is one of Developmental (HRD), necessary to build people for culture-change like the one demonstrated by leaders as above. Building people requires working with them hand-in-hand rather than mere instructions. It is to invest time (more than money) in making serious efforts in order to enhance their knowledge, skills and capability. 

Kaizen-Claps to all of them for doing so! Eagerly waiting to take them to next step en-route the TPM initiative in second week of the New-Year.

Do You Cleanup-After-Crisis


Would you like your purse to be transparent?

Answer from some people may be a Big-NO with exceptions of course. Reason is obvious if you look at the picture.

Anyway, transparent containers are usually preferred to opaque ones. Like for instance transparent glass bottles  usually used in a typical kitchen. They are also used in some industries like processed-foods, pharmaceuticals, etc.


Why do people prefer transparent containers?

Obviously because contents therein can  be easily seen even from a distance just by a single look. You may call this as a step towards look-free²-engineering in order to reduce number of glances or looks (as required in ergonomics) thereby reducing search-time.

In fact, making or rather more appropriately 'designing' a workplace¹ to be transparent (alongwith systematic arrangement of equipment therein) is a principle practised in Seiton-pillar of Five-S. It makes the workplace¹ search-free² as well. Five-S is a Kaizen-tool to make improvements proactively.


Is it so important?

Apart from making the workplace¹ look-free², search-free², etc. there is also a 'not-so-obvious' reason behind the practice of 'transparency' principle. 

Transparency makes abnormalities, if any, obvious and visible. Look at the purse again if you don't believe this. Had it been opaque, you couldn't have noticed 'defects' inside: Be it chaotic (lack of systematic) arrangement or a sharp object inside it causing injury to  finger or a leaky-pen messing up other items.

An opaque container on the other hand hides defects behind it. Imagine a stock-out situation resulting due to invisibility of say grain-stock attacked by pests inside it. Or imagine a situation when a  pendrive containing  important information couldn't be fetched just-in-time (JIT) when 'need'ed in spite of it being in the purse. 

Or imagine a loose connection inside an opaque computer-cabinet or in an opaque (closed) electrical control room the spark of which resulted in a devastating fire. Realizing this, leading businesses have already begun marketing transparent-cases of their offerings as a differentiating proposition.

So the later one i.e. to make 'defects visible' is more important subtle-reason of designing a workplace to be 'transparent' than the former one i.e. to improve 'visibility-of-contents' itself.


Ways-and-means to make a Gemba transparent

Ways-and-means could be many. Some are as follows.

1/ Use of a transparent glass or plastic (for a container or for a cabin partition or as an enclosure of a product).
2/ A simple daily-cleanup (of a desk or a house) like done in Seiri-pillar of Five-S by getting rid of items unused (lying idle) over a given time period.
3/ An advanced daily-cleanup like a mother bathing a child or a workplace practising Seiso-pillar of Five-S that exposes cracks, crevices, etc. as defects.
4/ Seiton-pillar of Five-S: A systematic arrangement of routinely used items, consumables, tools, tackles, etc. using space vertically (rather than spreading the items horizontally) so that more can be stored close to point-of-use in an arm's reach.
5/ A system-based method such as an RTI-Act to make governance visibly transparent and thereby to unearth corruption as 'defect' in governance



What is the learning?

Taking it a little ahead, making a Gemba transparent is the desired result. Choice of ways-and-means to do so lies with the user. However, there is 'no-choice' at all not-to-do-it.

Otherwise ensuing crises as a result of not doing it do force one to do it reactively though. History has enough proof of this and costly at that. Causes pushed under the carpet do boomerang (raise their heads) in the form of crises exactly when we don't want them! 

Look at the forced-cleanups as in (rape-fame Shakti-mills compound) picture that had to be undertaken reactively after experiencing costly-consequences.

"History never really says gogoodbye. History says, 'See you later'", as Eduard, Galeano, Uruguyan writer and historian, says unless of course you work on root causes. 

So better to 'Cleanup-Before-Crisis'! Better to be proactive!!
