The PJ (poor joke) above might no longer remain a PJ if banana peel is replaced by a typical problematic situation one encounters in daily routine. The question remains unanswered then: Why do some people find it difficult to act beyond cure? They do think 'Prevention is The Best Cure' though! I was no different from them! "How did I get the Desired Performance!"

"Mid-year 2020, I was doubtful of achieving planned turnover for the whole year particularly since most part of the year was already lost due to the pandemic situation. I wonder, how we got the  Performance though as desired!" exclaimed the CEO on April-1st, the first day the of the next financial year!

Not an April-Fool, but it was a genuine effort of the CEO to understand the "how-&-what" of the things gone right! That - 'to be a learner' - is surely the sign of a 'good' leader wanting to be a 'great' one!

In past I often found an answer to this question in the judicious mix of the application of reinforcement techniques (as the environmental nudges to perform), intrinsic motivation of a person and her capability to perform. So was my reply to the CEO!

Ability + Motivation + Environmental nudges = Performance! I tossed the equation at him.

"You get what you review" as someone has said (or rather ask for it assertively). I've had firsthand experience of this statement (during my leadership career if at all) that one must incorporate right "nudges" in a right manner as an integral part of the Performance-equation as above, I told the CEO. 

Consistency in you conducting weekly reviews as the nudges (subtle ones more frequently) - that consisted of clarity on the weekly goals in tune with the annual ones, enabling teams to work within the "forced"  constraints on resources towards ensuring sustainable growth (as a commitment to planet before profit), to comply with the corresponding standards, driving improvements on the root causes of the shortfalls, if any - followed by instantaneous non-monitory-recognitions as Positive Reinforcements, to those intrinsically motivated employees demonstrating values-based performance, played a major role in getting the desired &/or the raised level of sustainable performance. 

It may not be out of place here to remember that there is a Difference between Ability, Capacity, Capability and the Competence that differentiate between achieving a desired level of performance rather than merely the performance itself.

By the side of the Positive Reinforcements, Negative Reinforcements where needed, such as say the fear of losing compensation proportionate to the lower level of performance, if any, play their own role.

Of course, fear of rationalised punishment, like the one that some non performing managers got in the said company, play its role too.

The positive effect of the former - the Positive Reinforcements - however, gets more than nullified by upsetting the capable as also the intrinsically motivated employees, if the latter, the Negative Reinforcement & especially the punishment to the non performers, is not put in place adequately! However, such a punishment in particular, should not be awarded unless every other effort - Saamaa-Daamaa-Dandaa-Bhedaa - had already failed.

So, effective execution of environmental nudges is as important as building capable people while riding on their intrinsic motivation in order to get the desired level of performance! 

And to get the the desired performance through right means & measures without harming the planet! "We can count, but we are rapidly forgetting how to say what is worth counting and why" as the German-American computer scientist JOSEPH WEIZENBAUM says.

It's good to reflect and build upon the causes of what went right (or what went wrong) in the above process of performance development-cum-management in its intermittent stages rather than complacently rejoicing a good performance (or playing a blame-game regretting a bad performance) at the end of the pipeline. 

Such a 'process of reflection' is called as the Hansen-Kai way to learn wisdom! in Kaizen practising companies that make a difference!

Isn't this the job of a Great leader and that of her Good leadership team!

How To Make A Difference

"Which step have you reached today?" The picture with this question makes round on-and-often on social media as also at workplaces (gembas¹).

I don't know its source but would like to give credit to this picture that in a way, among other things, triggered this blogpost.

One can reach the 'top-step' within a moment if one knows "How to make a difference!"

One can make a difference to a given situation by training her brain to be positive. Brain can stay positive by keeping it engaged through positive behaviors.

Here is a 3-point agenda that I try to use in order to engage "myself" in positive actions and stay on the top-step.
1/ Attempt 1-small improvement a day.
2/ Appreciate improvements demonstrated by others.
3/ Say "Thanks" , "Sorry" , "Please" at every opportunity. Good if it's complimented by an action-oriented message fitting the situation rather than merely being goodie-goodie. Good leaders do so: clap as well as "slap" if necessary and appropriate.

Attempt 1-small improvement a day

This helps one to take responsibility to make a difference to status-quo of a given situation. It helps brain to challenge a problematic situation while staying positive on corresponding action.

My S.O.S. commitment to myself is to save-on-something (S.O.S.) each day be it something in the material¹ world or say water¹ or some activity such as say a few wasteful walk-steps.

This may sound like an idiosyncratic fellow, that I am. But it's difficult to dispute the fact that global-warming has crossed threshold levels of warning especially because of greed-based human activity. And of course, driven by the way we measure performance (by want-based results than the need-based input\s - process\es) at both the business as well as at individual level.

If you keenly observe you may find that a lot of human activity is unnecessary & wasteful. If one finds ways and means to combinemerge or eliminate a few activities it can definitely save some material, some human energy as well as ease some difficulties for self and others.

The other day I told a friend of mine that I'm ok with SMS invitation of his son's wedding instead of a hard copy. I even offered him my telephonic time to convince a few common friends so that he could print those many cards less. Helps "Save¹ a Tree" mission! Although it's good if 'such offer' comes from receiver's end, more often than not it gets ridiculed, sometimes as being a miser.

In another instance, a new acquaintance did appreciate my act though, when I humbly returned his business-card after scanning it immediately on Android phone. Hopefully I communicated the message S.O.S. !!!

This brings us to second point of the 3-point agenda.

Appreciate improvement efforts demonstrated by others

This one forces one to catch someone making efforts to do something good and the desired. Remember, "making efforts" or s\he "taking efforts". 

It helps one to "observe" others. It helps to appreciate the 'process' they are involved in rather than waiting for the 'results' of their action that isn't in their control. It forces one to reflect and thereby begin observing "self". It's like subtly learning from others: a source of input for the first point above. 

It also improves your active listening ability.

No need even to say 'Good' while appreciating. Just a 'Smile' as a token of expressing appreciation is OK. It's the fastest and implicit way to recognise others. It's likely to be valued by the receiver because it's done just-in-time (JIT) for the occasion.

I did it the other day when I saw a small boy putting off fan while alighting from lift. In less than a few seconds in the lift, not only I could reinforce his desired behavior but also could earn a friend. Unknowingly I am sure 'thought' process of both of us got triggered in a subtle manner. 

It's like respecting a person by taking cognizance of her efforts. 

Say Thanks, Sorry, Please everyday

This one helps one to express gratitude in an explicit manner. If done particularly when others are at a "receiving end", action-oriented messages fit for the situation also get accepted.

Other day morning my ATM card got stuck. Luckily currency notes came out promptly. Security guard on duty tried his best by fiddling with the keyboard. He seemed to be in a typing-speed contest. After a couple of minutes he acrobatically "slapped" the machine at a couple of spots but in vain. Looking anxiously through the glass as few more morning-walkers joined the queue, he offered to summon another guard on duty on rear-side door of the bank that was yet to open.

By the time both walked in to the scene (the Gemba²) a transaction-slip rolled out of ATM at snail's pace. "It came out  automatically without asking for one", I exclaimed.

"Subahmein machine ko garam honeko time laagta hai (Machine takes time to warm-up in the mornings sometimes.)", one of them said with scenic expressions.

Card however was still stuck inside. Their 'warm-up theory' refused to work this time. Sensing the 'warming temperature' out in the queue, they again "slapped" the machine. By then a bank officer walked in and 'slapped' them with seemingly abusive body language. This time again the machine made fun of all of them. It gently rolled out the card itself without even anyone touching the machine. Fearingly I grabbed the card before it could get "sucked in" again.

Looking at their embarrassed (pinkish-red) faces I said, 'thank-you' and 'sorry-for-the-trouble'. "Now 'please' do some Hansen-kai learning about this frequent 'warming-up theory'. You need to put some operation and maintenance practices in place to remove such abnormalities so that a lot of energy can be saved for yourself as well as for so many people in the morning rush hours.

Although upset, I tried to make a difference by staying cool. That's what was in my control. Of course registered a complaint! 

Doing what's in ones control rather than staying indifferent itself leads to the first-point i. e. making an improvement!! 

All 3-point actions are possible anytime, anywhere, autonomously without any budget, without anyone's permission or approval!!!

1: Go paperless.. is the punchline in my mails that I practice each day. An inefficient paper-mill uses 300-400 ton-water per ton-paper !.. 83,000,000++ton paper is wasted each year !!.. A-Paper-Saved => Lot-of-Water-&-A-Tree-Saved !!
2: Gemba means the workplace where action takes place. One can find a lot many improvement opportunities if the gembutsus (the ATM machine that makes abnormal noise, the card that rolls in, the paper that gets stuck, etc) there are powerfully observed for the way they function.

Difference between Ability, Capacity, Capability, Competency, & Excellence!

In business, we often take stock of materials and equipment meticulously but not that of the human skills with as much seriousness. We hear people say, I have able people but still don't get desired Performance.

Competency assessment and deployment is an important part of the job of leaders to get a desired level of Performance in a business setting. In order to do so, one must understand the difference between Ability, Capacity, Capability and the Competence.

As an example, one may say that, "I have the ability to write!"

But “How much can I write in what timeline?”

The ability (the skills) with a relevant measure to perform a given task or a process defines the capacity of a given person (just like that of an equipment) and in turn that of an entity. So one may say that my capacity to write is 50-words per minute (wpm) and I can keep writing for 1-hour at a stretch, say.

But “How much should I actually be able to write as per the demand of the situation?"

Say, the demand is to write 50-wpm for at least 2-hours at a stretch!

If I've the ability to improve to a level such that I can handle the gap between the demand and my current capacity level then I've the capability to perform at a raised level.

Can I win a competition of writing (speed & duration) though?

If I can challenge, compete & deliver the desired level of results (rather win the competition) in terms of quality and quantity successfully then "i am competent."

Accordingly, for Competency Assessment one may categorise employees as follows based on their competencies or the levels of their skills.
 
Five categories of employees based on their competency or skill levels to perform a job or a work are as follows.
 
1.  Novices! or Beginners! - Those who ‘don’t know’ How & Why of the job.
2.  Able! or Intermediates! - Those who ‘can do’ but ‘can’t deliver promises’.
3.  Capable! - Those who ‘can’ & improve ‘capacity level to deliver promises’.
4.  Competent! - Those who 'can troubleshoot & win' but ‘can’t transfer knowledge’.
5.  Experts! - Those who have ‘knowledge, can perform, troubleshoot, and coach others to make them competent'.
 
Table (from my book "TPM for Reliable and Just-In-Time Value Delivery to Customer") shows the evaluation criteria and corresponding training implications to graduate to a higher skill or competency level.
So how does one get performance!

The equation I've put in my book: "Ego + Ego: We Go! Behavior Modulation Techniques To Improve Kaizen Leadership, Performance & Negotiation Skills" is as follows.

With the understanding on the difference between Ability, Capacity, Capability and the Competence, I would like to revisit the above equation to get Performance as follows in order to get a Desired Level of Performance.

To get a Desired Level of Performance, it is the Capacity in place of Ability.

Now the equation looks like as follows:
Capacity + Motivation + Environmental nudges = Desired Performance

To get a Raised level of Performance, it is Capability in place of Capacity.

Now the equation looks like as follows:
Capability + Motivation + Environmental nudges = Raised level of Performance

To get a Benchmark level of Performance, it is Competence in place of Capability.

Now the equation looks like as follows:
Competence + Motivation + Environmental nudges = Benchmark levels of Performance

Believing in self to perform, planning meticulously and executing the plan to win is to lead one-self!

Helping and enabling others to do so & create more leaders is about the leadership without which the journey (as follows) to create 'benchmarks' and create 'excellent*' organisations could be a nightmare!

The Journey:
Beginner! (to) > Able! (to) > Capable! (to) > Competent! (to) > Excellent* Company!
(*10 out of 10 on a Radar* scale of 0-to-10)

India won! But Indians lost!

Time to celebrate for Indian cricket team!

The team had completed a mission!!

India had won the 20:20 international series 2-1 against England!!!

The team had completed their tasks over-over-the-over, over-on-over I mean!

Forgetting their own assigned duties and tasks over-on-over, the restaurant staff however in a star hotel seemed to have got distracted by the over-on-over excellent performance of the Indian cricket team.

Most of them gathered around the TV watching the prize ceremony instead of being around customers, except a trainee female staff alone catering to a couple of tables.

Indifference of the manager and staff was strikingly noticeable especially when it was an a-la-carte day instead of a buffet dinner.
Couldn't they've been a little proactive each by a smiling eye-contact with customers! Hardly a  couple of tables were occupied though!

Looking at the TV screen following in the footsteps of her leader seniors, even the trainee staff was found to be filling water in the glass or picking up yet-to-be-finished plate without the consent of the customer! A Waste!!

Can you imagine the Cost-Of-Poor-Quality (COPQ) or rather the Cost-Of-Poor-Service (COPS) of such behaviour in the industry such as Hospitality where the behaviour itself is more important along with the hard quality of course!

Waste generates waste!

Ting tong!

Security guard on the door: "The sweeper hasn't come today. Take your garbage cans inside."

Ok.

Ting tong! again after an hour.

This time the security guard comes with a casual (temporary) sweeper. I fetched the garbage cans to get them emptied.

(After a while) Ting tong! again the third time.

I rush out from the wash room.
This time the regular sweeper arrives and goes back empty handed.

I call back the security guard to check what's happening.
Why the bell is rung so many times in the morning rush hours?

The guard responds there was a communication gap.
The regular sweeper reported late on duty.

Can you see how the waste gets generated vis-a-vis the normal routine that should have happened in a flow without interruptions to anyone! You may compute the waste by measuring the impact of each activity that had to be performed extra (non value activity NVA that doesn't add value to the basic need) over and above the desired one.

The desired was also that the regular sweeper should've informed about autonomous change in his schedule.

Now you know why thefts happen in absence of the guard who's supposed to be on his regular duty rather than engaging himself in a NVA prompted by NVA of someone else. The theft and related activities also are a waste!

The sweeper changing his own schedule without prior intimation is not observing a SOP. You getting delayed to work with corresponding tension due to extra activities (NVA) such as opening the door three times is a waste too!

Well such things can happen!

But important is - not to repeat them by making relevant improvements (or Kaizens as they say) and - even to prevent such problems in similar situations at other places.

Can you think of some to suit your own circumstances so that not the guard, nor you get interrupted even if the sweeper doesn't report on duty for one day!

Can you also spot some waste to do Kaizens upon in your daily work (Nichijo-Kanri) that you inadvertently or unknowingly consider (rather take for granted) as a routine!

5-S reality in Virtual world!


The other day an intern requested for an industrial visit with me.

Normally, it's good to test such requests to know the purpose, their commitment and their preparation. So, I asked him to self-learn through some blogposts before he earns the privilege of the visit. He did do it and earned himself the industrial visit.

Having got impressed by the learning during the visit, he seemingly continued his self-learning.

"Sir I was thinking one thing.. how can we apply 5-S to the I.T. (information technology) industry where everything is virtual?"

I like questions!
Questions show that the mind-factory isn't on strike!!

What's the virtual world by the way?

Conventionally, virtual is virtual if it's without brick and mortar. Hardly anything in this material world is virtual in reality! Even in the spiritual world... where it is subtle though!!  The so-called virtual world does have some hardware, at the least such as, say, computer and corresponding devices for the I.O.T. (internet of things). The office itself that houses the table for the computer, the pendrives, the central processor room, corresponding SOP displays and spares, et all is a reality.

Of course, a typical virtual world primarily may have virtual files. Each file may have some words written on it. The words do get realised if corresponding thoughts are in place.

Good thoughts emerge if mind is free of clutter. Unneeded thoughts are the clutter that the Seiri step of the 5-S can help get rid off. Just as it releases some memory (brain) cells for storage of the needed thoughts, similarly doing Seiri of the virtual files and virtual folders releases some memory bytes and gigabytes for storage on the hard-disk of a computer.


A typical screen design: layout and positioning of information, color codes on it, etc. to make it look aesthetically attractive, and yet functional in performance, difficulty-free with maximum information display with optimised space utilisation, itself is about applying Seiton principles effectively and innovatively. 

Accessing the information just-in-time (JIT): easily in a single click without any waste is about applying 1-is-better principle of Seiri. It helps to keep information live and realistic so that real time changes can be effected while responding to the customer demands rather than based on forecasts.

Excessive stocks usually tend to be obsolete warranting Seiri on it to prevent obsolescence.

So, like in material world, all the principles of 5-Ss are equally applicable in the 'virtual and spiritual world' as well.

I could write this blogpost almost instantaneouy in reply to the query by the smart intern because Seiton of virtual files and folders was in place on my smartphone.

The picture of the book page that is in this post was handy because of its PEEP on my smartphone. I could accommodate many such value adding files on the limited space on my smartphone because of the Seiri of the unneeded 'unlimited' things (WhatsApp for instance) that don't find space on my phone.



A typical software programme itself applies Seiri technique to eliminate unneeded steps. That's why you see an APP getting smaller and smaller in (MB) size as part of its continual improvement.

So applying 5-S in virtual world is about 5 things:

5-S of the corresponding brick and mortar,
5-S of the corresponding Hardware,
5-S of the corresponding software programmes so that they become leaner,
5-S of the corresponding business related Big-Data so that extracting information out of it is faster,
5-S of the Mind (so that it helps attain meditative state faster).

"Break All the Rules" but with care!

I have some comments to offer on the six leadership lessons that Goler, the Facebook's HR chief, recommends from the book "First, Break All the Rules". I'm sure, the book is valuable though.

But before I begin, here's a MaiKu© (my Haiku) on it that I dare..

The first lesson she talks about is "Personal relationships are crucial for success".

She talks about the 12-questions that the authors Buckingham and Coffer write to "capture everything you need to know about the workplace." Four of which she says are as follows that employees should respond positively to.

1. "Do I know what is expected of me at work?"
2. "Do I have the materials and equipment I need to do my work right?"
3. "At work, do I have the opportunity to do what I do best every day?"
4. "In the last seven days, have I received recognition or praise for doing good work?"

That's about empowering your employees. And I completely agree with it.

Lesson two she says, "Great managers do not follow the Golden Rule", which states that you must treat others as you would like to be treated, is one of the most common pitfalls of management, argue the authors.

This lesson is acceptable as long as the person has right intentions for the common good. Otherwise, a 'Kaans' who gets a 'Raama' treatment (i.e. gets forgiven for intentional mistakes, as per his own expectations) may get reinforced to continue his wrong acts if he is not awarded a 'Krishna' treatment at the right time in right proportion. Hardly anyone expects to be treated with punishment right?

Lesson three she says is "Employees should primarily be hired for talent". Good that the authors Buckingham and Coffman define talent as "a recurring pattern of thought, feeling, or behavior that can be productively applied.

I would always hire a person for talent as well her attitudes towards work and towards the people at workplace. In fact, I would value her attitude more than the talent and her knowledge itself. Because the latter can get diminished in absence of the former.

Lesson four she says, "Employees should be guided by outcomes, not steps". This does help to accommodate for individual approaches to work as also to unearth some innovative ones.

But if employees are given unguided freedom to find their own paths to achieve the agreed upon results, at times it may result into some damages in the form of prohibitively extra costs in terms of damages to customer, other stakeholders, or to the property itself due to abuse of certain procedures, norms on safety and change in specifications of the offerings.

Lesson five she says, "Buckingham and Coffman write that it seems intuitive that managers should spend more time with struggling employees than with top performers, but that their research shows the opposite is true, because top performers are responsible for the work that moves a company forward."

Struggling employees are as much important as the top performers, because else they may get demotivated if they feel ignored.

An abnormality, while in its seed stage, ignored by 'ignored people' may grow into a big problem that even the top performers may not be able to solve.

Remember, generally top performers are fewer than the number of struggling employees in an organisation. The time may not be enough for the top performers to catch up with the growing number of grown problems ignored by the struggling employees inadvertently though.

Lesson six, she says, (Buckingham and Coffman recommend that in order) to have a thriving organization, a company must offer several developmental paths, creating "heroes" in each primary function, so that an employee is actually rewarded with more freedom to excel.

I do appreciate this one provided the "heroes" are created and recognized from among the struggling employees as well, in fact from all around the company. The freedom to them should of course be guided and with a protection from fear of failure, if any. The resultant will be a lot of improvements (Kaizen innovations) across the company even from the so called struggling employees... A win-win for the struggling employees as well as for the top performers and ultimately a win-win for the company.

Reward the Top or the Bottom

The showering of rewards on Indian olympians reminded me of my school.

Years ago my school was seeking donations.

I offered but with a condition!

The condition that the interest earned from my deposit will go towards the reward to the top few who show higher relative improvement in performance rather than rewarding the Top rankers.

My logic was that the Top rankers always and anyways get recognized. In the process, generally the Top talent stays at the top and the bottom end keeps struggling both because of two reasons.

One, the motivation of the reward and recognition reinforces the top to stay at the top.
At the other end, the demotivated non-rankers tend to lose interest and non performers refrain from getting into performance culture.

As expected, very few buy into radical ideas.

Is there cause there of why we can't produce more olympians?

No doubt that the rankers deserve their due having performed against all odds. But don't the others deserve at least the basic facilities and recognition to prepare themselves?

How does one do that?

Offer equal amount, attention and aid to others, if not more, especially to those who show higher relative improvement so that they provide tough competition to the toppers , enable them to be World toppers and in the process they themselves become toppers!

Crying? It's time to kick-it-off!

'What's on TV?', wife asked.
'Dust', the husband said and then the fight started.... I began my speech with this PJ.

It was a presentation in front of about hundred strong audience attended by president of the company along-with management team of it's business units (BU).

Presentation began with chief of one of the business units appreciating each and every employee from a pilot for their wholehearted involvement. In about four months time the process and machine's performance effectiveness improved from 65 percent to 90 percent. After him, his team began sharing experiences.

"Seventh month in a row, machine hasn't broken down yet", said the mechanical maintenance supervisor.

"And the machine will 'tell' us well in advance before breaking down", said the operator. "Post implementing the TPM¹, it 'speaks' to us as a child does to the mother".

"It's rare to see this kind of culture and sense of pride in their work": The finance head of the company couldn't resist temptation to voice his observations after watching their enthusiasm and before-after pictures of achievements.

Can money buy such a kind of engagement and satisfaction?

Message of the proceedings was loud and clear to the audience: Although Google might be a knowledge bank with sea of literature on technicalities of TPM there to be read and researched, generating such a kind of positive attitude and sustaining the corresponding improvement culture is a different ballgame altogether: The one of soft dimensions of TPM: The Kaizen culture that needs to be experienced to be believed.

This was a story of a TPM pilot and a couple of it's support functions covering about fifty grass-root level employees from a continuous process plant. The change had begun with their top management team going to shopfloor to find opportunities for improvements (OFI) and implement changes, the Kaizens. Doing this on behalf of the employees was to take the 3D (Dirty-Danger-Difficult) realities on the floor head-on and demonstrate leadership commitment.

Unlike the man in the PJ 'showing' dust on TV, that's the way to get others to proactively "see" dust on their machine and prevent it from entering it's bearing as also from breaking it down. That's the kind of behavior expected from managers expecting a deep rooted change in their employees.

And when people in power do so, their subordinates change the very definition of problem: There is nothing called 'problem'. It's just the absence of an idea to find solution just like there's nothing called 'darkness', it's just the absence of light. 

And when they focus on solutions rather than 'crying' of problems they 'see' more and more OFI possibilities (Kaizen-Teian). That's the beginning of a change in culture.

If you want to experience such an improvement culture then it's high time to be ruthless with self and ask:

How many times do I practise it myself rather than 'telling' others to behave?

How many times do I 'catch' others to give positive strokes (recognition) for having tried to make a difference?

How many times do I procrastinate like that character in cartoon saying: I definitely want to praise your hard work but I just can't find the right words!

It's time to enable self and then others!
It's time to kick-it-off!!
It's time to do-it-now!!!
